The methodology
The Four Gates of Defence Funding
We analysed every tracked European defence deal since 2023: 328 deals, $14B, 656 investors. Every breakout passed the same four gates. Defence funding is not raised, it is passed, gate by gate, and each gate is opened by a specific, observable proof-point, not by vision.
The discipline rule, once: never pitch gate N+1 with gate N-1 proof.
The four gates
Innovation award
A government body has formally recognised your capability as relevant to a published gap.
Proof to passchallenge win + named operator sponsorGate 2Sovereign investment
The buyer's own capital arm has diligenced you. Quasi-procurement validation that private capital reads as de-risking.
Proof to passproduction orders + first paid pilotGate 3Prime partnership
A program owner has selected you as a subcontracting path into existing procurement programs.
Proof to passdesign-in on a named program calendarGate 4Tier-1 VC round
Consensus. Tier-1 entry is the mechanism by which a company becomes the category winner in a winner-take-most market.
Proof to passprocurement anchor an investor can underwriteThe 18 steps in six themes
Defence needed fewer, heavier steps: the persona and the veto map are one exercise, capture lives on the budget calendar, pricing and vehicle choice are one decision. Six themes, named for what they produce.
I · The Path
who buys, through what door
- 1Procurement-Path SegmentationSegment by buyer mechanism, not by end-market.
- 2The Beachhead Procurement PathOne country, one mechanism, one capability gap.
- 3The Triple PersonaThe Operator who validates, the Program Officer who moves money, the Political Sponsor who protects the line. All named humans.
- 4The Laddered TAMOnly provable money counts: budget lines that can legally pay you in 24 months, then their expansion by mechanism.
- 5Full Deployment Life CycleTraining to disposal, with the acquisition life cycle running in parallel.
- 6Spec + Compliance EnvelopeCompliance IS product: STANAG, certification, export class, accreditation.
- 7Value vs the Published GapQuantify in the buyer's doctrine language; cite their reviews back at them.
- 8The Next Ten PathsAllied nations and mechanisms adjacent to the beachhead.
II · The Position
why you, durably
- 9The Sovereign CoreTwo axes: what rivals cannot replicate, and what your nation is committed to keeping domestic.
- 10Position vs Primes and ProgramsSit inside gaps primes cannot fill this decade; that map is also your gate 3 pitch.
III · The Timetable
when, on whose calendar
- 11The Budget CycleThree government clocks plus the prime lane; every raise scheduled within 90 days after a proof-point.
IV · The Money
what it costs, what it returns
- 12Contract EconomicsThe contract-vehicle mix, priced against cost-per-effect, not COGS.
- 13Program Lifetime ValueInitial contract plus support, upgrades, and allied replication over a 10 to 20 year program life.
- 14Cost of Contract AcquisitionThe three-account ledger: platform, pursuit, time. The arithmetic behind the sector's 2.7x round sizes.
V · The Proof
what convinces the system
- 15Assume & TestThe innovation-call system is the cheap testing apparatus; every rejection letter is requirement intelligence.
- 16The Minimum Viable Procurable ProductTwo acceptance tests at once: operators want it in the field, and a contracting officer can legally buy it.
- 17Deployed & Re-orderedOperational use plus a repeat purchase. Frontline-verified use is Europe's strongest single signal.
VI · The Plan
the whole, scheduled
- 18The Gate PlanRoadmap and gate sequence fused into one dated plan. This document is the Series A deck's spine.

The diagnostic
A founder entering the methodology answers three questions
- 1Which gate are you on? Defined by proof held, not by ambition.
- 2What is the exit proof-point of your current gate? Specific, observable, dated.
- 3Who are the three named humans who control that proof-point?
Everything in the methodology exists to move you one gate forward, with evidence.
Find your gate.
The 2-minute diagnosticOne dataset per gate, living or frozen
Each gate ships a free dated snapshot and a living instrument that keeps it accurate. The snapshot was accurate on its date; the living version is accurate now.
