A program owner has selected you as a subcontracting path into existing procurement programs.

The third gate is the prime strategic: Saab, Rheinmetall, Airbus, Thales, Leonardo, BAE, KNDS, investing in or teaming with you as the subcontracting path into programs they already own. The recorded pattern is consistent: primes invest before they buy. Saab took a strategic stake in Comand AI, announced at Eurosatory. Rheinmetall joined Kraken's Series B alongside a manufacturing partnership. Airbus backs Quantum Systems across rounds.

What the gate buys you is time arbitrage. The prime's train has already left the station: requirement shaped, budget voted, contract signed, sometimes a decade ago. If your subsystem is designed into an existing program of record, you reach production revenue on the prime's calendar instead of waiting out the ministry's planning and budget clocks. That calendar has its own hard deadlines: design freezes, mid-life upgrade windows, obsolescence replacement cycles, and the prime's own capture bids, where you join the team during the proposal, not after the award.

The lane has costs, and the map must be drawn with open eyes: subcontractor margins while the prime keeps system margin, design-in that can become design-around, one corporate buyer replacing one government buyer, and the ministry learning the prime's name instead of yours.

The strongest recorded trajectories run the dual-lane doctrine: prime subcontracts generating revenue and production credibility while the company shapes its own direct program in parallel. Kraken exemplifies it, with primes and sovereign backers on the same cap table, two channels feeding one company.
